i am not pinging from outside i know what i'm doing. i am on my local network. all machines are on the same network. i know because i only have one behind NAT. and i'm wifi. so how am i outside?

this is what you get when you try to understand why apple does things the way it does. no explanation, no settings, you're just holding it wrong, right?

So your approach to debugging is “that can’t possibly be the problem!”, and to not verify assumptions?

I’ve certainly found lots of surprising “that can’t possibly be the problem, can it?” cases over years.

Maybe it isn’t the VPN.

That’s all entirely your choice, of course.

  • Open System Settings: Go to the Apple menu and select "System Settings".
  • Navigate to Network: Select "Network" on the left side panel.
  • Access Firewall: Click on "Firewall".
  • Check ICMP status: Ensure that the "ICMP" protocol is allowed to pass through.

Make certain stealth Mode is not enabled.

Are you running any VPN?

The traceroute tool is better than is ping at finding which router is the last in the path to the destination.

Entirely remove the VPN app too, because VPNs always and fundamentally must mess with IP routing. You might need to restart after removing the VPN app. Yes, some VPNs don’t ever fully turn themselves off.

All network traffic (including traceroute and pings) originating from outside your NAT’d private network will usually be blocked by the gateway box, if that is where the traffic is arising.

In this case, with traffic originating locally, the VPN app (or some other similar add-on security app) is the most likely culprit.

The developer of the VPN.

Why do you think you need it? Unless you are using it to access a secure server through your work or school, it's not providing any security you think it might be. If you're using it to avoid localization restrictions or to evade rules of a repressive government, that's different. However, it may still be worth the experiment to remove it. You an always re-install it.

Don't use VPN services.
