Set up AirPods with your Mac and other Bluetooth devices - Apple Support

says:

"If sound still plays from your Mac speakers, click Control Center in the menu bar and make sure that your AirPods are selected as the output device".

Else: You may want to try changing the Sound output setting so audio goes to AirPods.

Eg: says:

I had exactly the same problem (with AirPods 4, but w/o ANC): No sound despite the AirPods were connected to the MacBook Pro (updated to Sonoma 14.7). The audio output settings were set to these AirPods and all audio settings were reasonable.

Solution: I had to move the audio volume slider from its middle position to zero (far left) and back again. After this, music was in my ears. Quite obvious, but not totally.
